When we started hiring our founding team at CoVector AI, we had a choice: run a conventional hiring process or build an AI-powered one. We chose the latter — not because it was easier, but because we believe you should use the tools you sell.
The Setup
Our hiring pipeline has three stages:
- **AI-powered resume and GitHub screening** — an agent evaluates applications against structured rubrics
- **AI-evaluated build challenge** — candidates complete a practical task, scored by AI against predefined criteria
- **Human interview** — final conversations with the team, no AI involved
The first two stages are fully automated. A candidate applies, and within 48 hours they know whether they've moved forward — with structured feedback available on request.
What Worked
Speed and consistency. Every application gets the same evaluation framework. There's no "Monday morning bias" or "last candidate of the day" effect. Responses go out in hours, not weeks.
Structured reasoning. The AI produces detailed scoring breakdowns. When a candidate asks why they weren't selected, we can point to specific rubric dimensions — not vague impressions.
Scale without compromise. We can process hundreds of applications without cutting corners on evaluation depth. Each application gets the equivalent of a 30-minute human review.
What Surprised Us
Calibration is ongoing. Our first rubric versions were too generous on some dimensions and too harsh on others. We spent more time iterating on rubrics than on the AI implementation itself.
Candidates appreciate transparency. We publish our AI Policy and explain the process on our careers page. Candidates tell us this builds trust, even when they don't advance.
The hardest part was defining "good." Building the AI was straightforward. Defining what a strong application looks like — with enough specificity for an AI to evaluate consistently — forced us to articulate hiring criteria we'd previously kept implicit.
Human Oversight
AI doesn't make final decisions alone. Human reviewers check borderline cases at each stage transition. The AI flags its confidence level, and anything below threshold gets human review.
We also audit for bias regularly — checking whether the AI's pass rates differ meaningfully across demographic groups visible in applications.
Why This Matters
If you're an AI consulting firm, your own operations are your first case study. Candidates evaluating us look at how we work, not just what we claim. An AI-powered hiring process is a statement: we trust these tools enough to use them on decisions that matter.
It also keeps us honest. Every limitation we encounter in our own pipeline teaches us something about deploying AI for clients.
The Bottom Line
Building an AI hiring pipeline took about 4 weeks of focused work. The rubric design took longer than the engineering. The result is a process that's faster, more consistent, and more transparent than any traditional approach we could have built.
